Why static battlecards lose to live retrieval
Curator-first competitive intelligence asks one person to keep dozens of artifacts current. Live retrieval treats the corpus as the artifact and the battlecard as a query.

Most competitive intelligence programs still revolve around a deck of battlecards. A product marketing manager owns each one, opens it when a competitor moves, edits the relevant section, and republishes. The result is an artifact: a single document per competitor that the rest of the company treats as the source of truth between updates.
That model worked when the cadence of competitor change was quarterly and a careful PMM could keep up by reading press releases on Monday mornings. It does not work in 2026. Competitors ship pricing changes weekly, rewrite their homepage every six weeks, and post leadership announcements on LinkedIn the same day they happen. The artifact is out of date before the ink dries, and the team that depends on it either learns to distrust it or asks the PMM to update it on demand, which is the start of the bottleneck we have written about elsewhere.
The architectural distinction
The alternative is not “a faster battlecard.” It is treating the battlecard as a query rather than a document. Curator-first tools store one canonical artifact per competitor and use AI to fill sections of it on prompt. Live-retrieval tools store the underlying evidence — every captured page, every diff, every press release, every signal — in an index, and generate the battlecard at the moment someone needs it, scoped to the deal or the question in front of them.
The difference is not cosmetic. A curator-first system requires a human to decide what goes in the artifact and to keep the artifact correct. A live-retrieval system requires only that the underlying evidence be captured promptly and indexed accurately. The first model rate-limits at human attention. The second rate-limits at crawl cadence.
What that looks like in practice
Three concrete consequences fall out of the architectural choice.
Refresh cadence collapses.When the artifact is a document, it is fresh as of the last edit. When the artifact is a query, it is fresh as of the last crawl. The first measure is days; the second is minutes. Sales no longer asks “is this battlecard up to date,” because the answer is always yes within the crawl window, and the crawl window is short.
Onboarding collapses. Standing up a new competitor in a curator-first system means writing a new artifact from scratch. Public sources do most of the work for you, but a human still has to synthesise. Standing up a new competitor in a live-retrieval system means pointing the crawler at a domain and waiting for the first index pass. The artifact is generated on demand from whatever the index contains. A new competitor is in production in minutes, not weeks.
Personalisation becomes free.When the artifact is a query, the query can take parameters. The same retrieval layer that produces a battlecard for a generic prospect can produce a battlecard scoped to the deal: the buyer's industry, the seat count being discussed, the specific objection the AE just heard. No one has to maintain a separate document per use case, because there are no documents to maintain.
The hidden cost of the curator model
The cost most teams underestimate is not the per-edit time. It is the cost of trust eroding. A static artifact that is sometimes wrong is treated by sales as always suspect. The team stops using the battlecards for the only thing that matters — winning live deals — and the program starts looking like overhead. A live-retrieval artifact that cites the source page and the date of the source page does not have this problem. The reader can audit the underlying evidence in two clicks, and the trust contract is explicit instead of cultural.
There is a second hidden cost: the human bottleneck. If the artifact requires a human to edit, the program rate-limits at that human's availability. Hire more PMMs and the cost of the program scales linearly with the number of competitors you cover. Live retrieval keeps the per-competitor marginal cost close to zero, so the program can cover the long tail of competitors that a curator-first program would deprioritise.
What live retrieval is not
Live retrieval is not a generic chatbot pointed at the web. It relies on a curated corpus of public sources tied to each competitor — pricing pages, careers pages, product docs, changelogs, press releases, executive blogs — and it relies on diff-aware capture so the system knows what changed and when. The retrieval layer is only as honest as the index, and the index is only as honest as the crawl. Both have to be built deliberately.
Live retrieval is also not a replacement for the human judgement layer. Someone still has to decide which moves matter, which narratives need a response, and which deals to bring a battlecard into. The architectural shift just removes the part of the job that was always going to lose to scale: keeping a static document current.
The practical question
The question to ask of any CI tool you are evaluating is the following. When a competitor ships a pricing change at 2pm on a Tuesday, and an AE on your team takes a call about that competitor at 4pm the same day, what does the AE see when they open the battlecard? In a curator-first system, the answer depends on whether the PMM happened to be at their desk, noticed the change, and edited the document in the intervening two hours. In a live-retrieval system, the answer is the new pricing, sourced from the page that changed, with the diff visible and the timestamp attached.
That difference is the whole argument.
